Virtual CFO Services in India for startups and SMEs.
I help startup founders and SME owners get CFO-level finance without the full-time hire: a monthly MIS and board pack, a rolling 13-week cash forecast, budgets, unit economics, revenue recognition, investor and lender reporting, and oversight of the compliance calendar, with the finance side kept ready for a raise, bank debt or an IPO. I am a Chartered Accountant and Managing Partner of DRSPV & Associates (Chartered Accountants, est. 2023), where virtual CFO is one of our practice areas, and I work with founders from pre-seed to pre-IPO.
Who needs a virtual CFO and when.
There is no universal revenue line that triggers the need, but there are patterns. These are the situations that usually make the decision obvious, for startups and owner-led SMEs alike:
Revenue is growing and so is the finance work
Around Rs 1-3 crore of annual revenue, GST compliance gets layered, TDS obligations multiply, advance tax needs planning, and the founder can no longer hold the full financial picture in their head.
A fundraise is on the horizon
Seed and Series A investors ask for historical MIS, unit economics, burn rate analysis and projections. Building them under due-diligence pressure is painful, so we have them ready and current before the first investor meeting.
Compliance has outgrown one person
Payroll, several GST registrations, inter-state transactions or foreign remittances widen the compliance surface fast: ROC filings, PF/ESI, professional tax, TDS returns and advance tax. We own the compliance calendar and the escalation path.
The warning signs are already showing
You cannot give an investor your exact monthly burn rate without asking the accountant to run the numbers. GST returns go in on the last day, every month. The last board meeting had no financial review because nobody prepared the pack. Together, these mean the company is growing faster than its finance function.
Virtual CFO, accountant or full-time CFO.
These are three different jobs, not three prices for the same one. A virtual CFO does not replace your accounts team. The role works alongside it and turns the numbers it records into decisions.
| Factor | Accountant or bookkeeper | Virtual CFO | Full-time CFO |
|---|---|---|---|
| The question it answers | What happened? | What should we do next, given these numbers? | The same forward-looking question, every day, from inside the company |
| Typical output | Entries in the books and the filings that follow from them | MIS, a rolling 13-week cash forecast, investor and board packs, a compliance calendar | The same kind of output, from someone embedded in the team |
| Presence | Works through the books as transactions come in | A defined cadence: weekly calls, monthly MIS reviews, quarterly board packs, and available for escalations | In the office and in every meeting |
| How the cost works | Stays as it is: the virtual CFO works alongside the accounts team | A fixed monthly retainer agreed upfront, with no hourly billing | A salary, plus ESOPs, benefits and the effort of recruiting and retaining |
This is the typical pattern, not a promise. The scope of a real engagement is agreed in writing before it starts, with every deliverable, due date and responsible person listed.
How a virtual CFO engagement starts and runs.
A good engagement is defined by outputs, not hours. It starts with a written scope and then settles into a rhythm of weekly, monthly and quarterly deliverables.
- 01
A written scope and a fixed monthly fee
Before the first month we produce a scope document listing every deliverable, its due date and who is responsible. The fee is a fixed monthly retainer agreed upfront, based on the number of entities, the transaction volume, the compliance surface and your reporting needs.
- 02
Monthly close and MIS
We take the numbers your accounts team records and build the MIS on a fixed cadence: P&L by segment, cash and runway, unit economics and a short list of early-warning indicators. The test is whether the founder can run the business from it.
- 03
A rolling 13-week cash forecast
We build the first forecast bottom-up, from your actual invoices and each customer's real payment pattern rather than the contract terms, and then refresh it every week. It sits beside the annual budget, which is revised infrequently, while the forecast is updated weekly and stays operational.
- 04
One compliance calendar
GST returns, TDS filings, advance tax instalments, ROC annual filings, board meeting schedules and AGM deadlines go into a single calendar, so nothing slips through.
- 05
Investor and board reporting
Monthly or quarterly investor updates cover financial performance, key metrics, runway, hiring plan progress and what changed. The quarterly board pack is a deeper version of the monthly MIS, with a narrative on strategy, hiring, competition and key risks.
- 06
A review every quarter
We sit down with the founder for a structured review of performance against plan, compliance health, upcoming regulatory changes and any change to the scope. The engagement grows with the company.
What you get from a virtual CFO.
Each deliverable is written into the scope document with a due date and an owner. Where we have written a guide on one, the card links to it.
Monthly MIS and board pack
A monthly P&L, balance sheet, cash flow statement and key ratios, with revenue by segment, gross margin trends, receivable ageing and burn rate visible at a glance. The quarterly board pack is a deeper version of the same report.
How we design the MIS13-week cash forecast
A rolling forecast built bottom-up from invoices, payables and fixed costs, refreshed every week, with a one-page note on variances, risks and decisions needed. It is built to show a cash squeeze weeks before the bank balance does.

Budgets, forecasts, variance analysis and scenario planning, plus unit economics - CAC, LTV and payback - with margins cut by business segment, product, geography and customer cohort.
Revenue recognition under Ind-AS 115
A revenue recognition policy for SaaS, services and multi-element arrangements, set up while the company is small. Revenue accounting is closely scrutinised in diligence, and fixing it late is the costly way.
Ind-AS 115 for SaaSInvestor and lender reporting
Monthly or quarterly investor updates with financial performance, key metrics, runway and hiring plan progress, plus a short narrative on what changed. The same numbers serve lenders and the board.
Compliance calendar and controls
One calendar for GST returns, TDS filings, advance tax instalments, ROC annual filings, board meeting schedules and AGM deadlines, plus finance SOPs and internal controls designed to scale as the team grows.
Finance that is ready for a raise, a loan or an IPO.
Raising equity, borrowing and listing each put the finance function through diligence. We get the finance side ready early, so diligence is a review and not a scramble.
Fundraising
Investor diligence asks for audited financial statements for completed years, monthly management accounts for the current year, bank statements, documented revenue recognition policies and a detailed cap table. Unreliable books can sink a deal, so the clean-up comes before the pitch.
Startup fundraising in IndiaBank debt
Lenders, like investors and boards, want dependable reporting. The monthly MIS and the 13-week forecast give a lender a clear view of the business. If you also want help raising the debt itself, our debt syndication service covers that.
Debt Syndication Advisor in IndiaAn IPO
For an SME or mainboard IPO, the CA's work is the financial sections of the DRHP: restated financials, management discussion and analysis, tax notes, related-party disclosures and the basis for the price band. A finance function that closes every month and documents its related-party dealings gives that work a clean start.

What does a virtual CFO do?
A virtual CFO is an outsourced, senior finance partner who works alongside your accounts team and does not replace it. We take the numbers your accounts team records and turn them into decisions: a monthly MIS, a rolling 13-week cash forecast, budgets and variance analysis, investor and board reporting, oversight of the compliance calendar, and a place in strategic calls with the founder, to say whether the company can afford a move and why.
How is a virtual CFO different from my accountant or auditor?
A bookkeeper records transactions and looks back at what happened. An auditor verifies the figures after the fact. A virtual CFO looks forward: what should we do next, given these numbers, and what do investors, lenders and the board need to see. Your accountant stays in place, and the virtual CFO works alongside that team.
When should a startup or SME hire a virtual CFO?
There is no universal revenue line that triggers the need, but there are patterns. One is annual revenue around Rs 1-3 crore, when GST compliance gets layered, TDS obligations multiply and advance tax needs planning. Another is a fundraise on the horizon, when investors will ask for historical MIS, unit economics, burn rate analysis and projections. A third is compliance that has outgrown one person: payroll, several GST registrations, inter-state transactions or foreign remittances. A simple test: if you cannot tell an investor your exact monthly burn rate without asking your accountant to run the numbers, you are already behind.
Should I hire a virtual CFO or a full-time CFO?
The trade-off is presence. A full-time CFO is in the office and in every meeting, and besides the salary there are ESOPs, benefits and the effort of recruiting and retaining. A virtual CFO works to a defined cadence - weekly calls, monthly MIS reviews, quarterly board packs and availability for escalations - and gives you senior finance judgement without the full-time commitment. If you need someone embedded every day, hire full-time. If you need the function done properly without that commitment, the virtual model is built for it.
What reports and deliverables are included?
Deliverables are defined by outputs, not hours, and each one goes into a scope document with a due date and a responsible person. Typically that means a monthly MIS with P&L, balance sheet, cash flow statement and key ratios; a rolling 13-week cash forecast refreshed every week; monthly or quarterly investor updates; a quarterly board pack; and a compliance calendar covering GST, TDS, advance tax, ROC filings, board meetings and AGMs.
How much does a virtual CFO cost in India?
The fee is a fixed monthly retainer, agreed upfront, with no hourly billing. It depends on the complexity of the business: the number of entities, the transaction volume, the compliance surface and the reporting you need. The scope document lists every deliverable, due date and responsible person, so you know what the retainer covers before it starts. Send us a short note on your entities, volumes and reporting needs and we will propose a scope and a fee.
Can a virtual CFO help me raise funding?
On the finance side, yes. Investor diligence looks for audited financial statements for completed years, monthly management accounts for the current year, documented revenue recognition policies and a detailed cap table, and unreliable books can sink a deal. We get those in order before the pitch, with historical MIS, unit economics, burn rate analysis and projections ready. We cannot promise that a round will close; that is the investors' decision.
Can a virtual CFO help with bank debt or an IPO?
Yes, on the finance side. Lenders want the same dependable reporting that investors and boards do, and an IPO puts the books through diligence. For an IPO, the CA's work is the financial sections of the DRHP: restated financials, management discussion and analysis, tax notes, related-party disclosures and the basis for the price band. For raising the debt itself we have a separate debt syndication service. We cannot guarantee a loan or a listing; lenders, SEBI and the exchanges decide.
